If you lead revenue operations, sales or marketing at a B2B company that has outgrown its Salesforce instance, a Salesforce to HubSpot migration is a decision about pipeline, not software. Your sales team keeps selling while the data they rely on changes address, and every open deal has to survive the trip. A Salesforce to HubSpot migration protects pipeline when you audit first, map the data model deliberately, move records in dependency order, rehearse before the migration date and validate against Salesforce reports. This article gives you eight Salesforce-specific steps, the checks that matter at each one and the mistakes that cost teams their reporting.

## What you will have at the end

You will have a written plan for the data migration, a document your whole team can follow: an inventory of your Salesforce instance, a decision on what moves and what stays in an archive, and a field map that sales and finance have signed off. You will also have a rehearsed cutover.

After go-live you will have a HubSpot instance whose contact records, company associations, open deals and activity history match Salesforce. Your first forecast will rest on pipeline stages your team agreed on, and your reps will know what changed and who to ask.

## What to have in place before you start

Most CRM migration projects stall on people and access, not on files. Settle these four things before anyone exports a record.

### A named owner for each data set

Name one project owner and one owner each for sales, marketing and finance data. These owners decide what counts as correct, so the decision cannot sit with whoever holds the admin login.

### The right access in both systems

You need admin rights in Salesforce to export every object, including custom objects, notes and campaign data. In HubSpot, only Super Admins can use Smart Transfer, the tool that moves data in from supported apps, according to [HubSpot's Smart Transfer guide](https://knowledge.hubspot.com/integrations/understand-hubspot-s-crm-migration-process). File imports need Import and Edit permissions for the object, per [HubSpot's import guide](https://knowledge.hubspot.com/import-and-export/import-objects). Set up users, teams, permissions and custom properties before the first load, so every record has an owner and a place to land.

### A full backup and a rollback plan

Export every Salesforce object and keep the files untouched. That backup is your restore point and your yardstick, because every count and revenue total in HubSpot is compared against it later.

Write the rollback plan now: what you will do if validation fails and reps must return to Salesforce.

### An honest view of your data quality

Data quality sets the ceiling on trust. [Salesforce's 2024 State of Sales research](https://www.salesforce.com/news/stories/sales-ai-statistics-2024/) found that only 35% of sales professionals completely trust the accuracy of their organization's data. A data migration copies whatever it is given, so dirty data arrives faster, not better.

These steps suit a migration from a single Salesforce instance into one HubSpot account. Each ends with what done looks like, so you know when to move on.

### 1. Run a data audit of your Salesforce instance

List every object you use: accounts, contacts, leads, opportunities, cases, campaigns and any custom objects. Record counts, the number of custom fields and every integration that reads or writes data. If your instance runs multiple integrations, list each one with its owner. HubSpot's own migration process begins the same way, with an audit of the source app. This data audit is the foundation of every later step. Salesforce uses a complex object relationship model, so document how accounts, contacts, opportunities and campaigns connect, along with the processes that depend on them. Then look for the problems that break a data migration quietly: duplicate records, missing owners, opportunities with no amount and fields nobody has filled in for years. A long-lived instance tends to collect duplicates, stale records, unused fields and inconsistent picklists, and your Salesforce reports are a fast way to find them.

Done looks like this: a spreadsheet of every object, field, record count, integration and automation in your Salesforce instance.

### 2. Decide what moves and what stays behind

Not every record deserves a seat in HubSpot, so ask of each object whether it is worth migrating. Let business needs set the scope. Migrate data your sales team will read or report on in HubSpot: open opportunities, active accounts, recent activity and closed-won history that feeds revenue reports. Keep closed-won opportunities for the attribution history marketing needs; a rolling window, such as the last 24 months, is a sensible example. Archive the rest in a data warehouse or file export. Set a population threshold for fields too, for example 30%, and leave behind fields filled in below it, because they add mapping work and no value.

Be honest about the data you cannot easily move. HubSpot's [list of supported apps](https://knowledge.hubspot.com/integrations/supported-apps-for-hubspot-smart-transfer) says custom objects are not transferred by Smart Transfer, and that attachments and campaign lists, which are based on campaign membership, move only as a one-time transfer that will not stay up to date.

Done looks like this: a signed scope that names what moves, what is archived and what needs a separate route.

### 3. Map the Salesforce data model to HubSpot objects

Salesforce and HubSpot do not share a data model, so mapping is where revenue data gets lost. The supported apps page shows the standard translation: accounts become companies, contacts and leads both become contacts, opportunities become deals and cases become tickets.

That second line deserves a decision. Leads and contacts land in one object in HubSpot, so you need a rule for telling them apart, usually a lifecycle stage. Build a mapping table with four columns: Salesforce field, HubSpot property, format and the owner of the decision. For every Salesforce field, name its HubSpot equivalent, or write down why it is being dropped. Custom fields need a new home, long text such as a notes field needs its own rule, and picklist values rarely line up one to one.

Done looks like this: every field has a target property, a format rule and an owner, and nothing is left on "figure out later".

### 4. Map pipeline stages and the sales process

A pipeline moves cleanly only when both sides mean the same thing by each stage. List your Salesforce opportunity stages, write what each one means, then decide how they translate to HubSpot deal stages. If your sales process has changed since the stages were built, fix it now rather than copying the old shape.

Map win and loss reasons, deal types and forecast categories the same way, and agree the stage list before the load. A move from Salesforce to HubSpot is the cheapest moment to simplify stages.

Done looks like this: one written stage map that your sales leaders, marketing and finance all accept.

### 5. Cleanse and prepare the data before you load it

Cleanse in Salesforce or in a staging file, never after the load. Merge duplicate records, standardize formats, fill required fields and remove records nobody will miss. Duplicates are common in older CRMs, so dedupe before import: they inflate lead and MQL counts in the first reports your leaders see, and fixing data after the load costs far more.

Write the survivor rule down: when two records conflict, keep the most complete one or the one tied to an open deal.

Give every record its Salesforce ID in a custom property that travels with it. HubSpot assigns its own Record IDs, so this ID is how you trace any migrated record back to the source and match records on later imports.

Done looks like this: duplicates are resolved by written rules and every record carries its Salesforce ID.

### 6. Run a test migration and fix what breaks

Never make your first load the real one. Use the test to migrate data from every object in a small slice, then check contact and company associations, deal stages, owners and activity records.

Smart Transfer is built for this data transfer. Its Salesforce path maps accounts, contacts, leads, opportunities, cases, notes, tasks, meetings and email messages, which make up the engagement history, plus email templates. It also converts Account Name fields and Opportunity Contact Roles into company associations and contact associations, so a deal keeps its company and its associated contacts.

For anything outside that path, use file imports. The import guide notes that Record ID overrides other identifiers and that existing notes, tasks, meetings and emails cannot be updated through import.

The migration process takes as long as your volume demands. Bring a few reps and a finance lead into acceptance testing.

Done looks like this: a full rehearsal with a defect list, each defect fixed and retested.

### 7. Freeze Salesforce, load and run the final delta

Pick the migration date with sales leadership, away from quarter end. Announce the freeze, then export the latest state of Salesforce and run the baseline data migration load.

Records change while you work, so run a final delta for new records and edits since the baseline export. A CRM migration freeze should stay short, so reps are never without a working system.

Load in dependency order. Migrate companies before contacts, then deals, then the activity history that attaches to them. Parents before children avoids orphaned contacts and keeps the contact, company and deal chain intact. Contacts with no company are a quiet source of data loss, so set a remediation threshold, for example 15% of contacts, and repair anything above it before the load. Repeat the load in the same order every rehearsal to keep every company association intact.

Smart Transfer creates a backfill workflow for deals that sets the create date to match Salesforce, so pipeline age stays accurate. Archive the helper workflows once the data transfer is finished.

Done looks like this: HubSpot holds the baseline and the delta, Salesforce is read-only and the integrations point at HubSpot.

### 8. Rebuild automation, validate and support adoption

Business logic lives outside the export. Flows, Process Builder rules, Apex code, assignment rules and the lead scoring model all need an inventory, then a deliberate rebuild as HubSpot workflows, with the same workflow logic written out first. Then validate. Compare record counts per object against your backup, and reconcile open pipeline value, closed-won revenue and deal counts by stage. Open a sample of companies and confirm that every company record carries the right contacts, deals and notes. Check the association rate, meaning the share of contacts linked to a company, and list each unassociated contact for repair. Run the same report in Salesforce and in HubSpot and compare the totals. Run the key workflow triggers and workflow actions end to end.

Keep Salesforce, your old CRM, read-only until the first full reporting cycle matches, then retire it. Training is part of the onboarding process for every rep, and it starts weeks before go-live, not the day before.

## Most Salesforce to HubSpot migrations stumble on the same five mistakes

These mistakes sink Salesforce migrations more often than technology does. Check your plan against this list before you load anything.

### Copying Salesforce complexity into HubSpot

Years of custom fields and stage variants accumulate in a long-lived Salesforce instance. Copying them all into your new HubSpot instance gives you a clean-looking mess. Retire fields nobody reads.

### Losing attribution history

Campaign member records, source fields and campaign and activity history decide whether marketing can still show which programs produced pipeline. Map them on purpose, so campaign attribution and deal attribution survive. Then rebuild the marketing sourced pipeline report and your pipeline reports on the same definitions as before.

### Assuming custom objects will follow

Custom objects are not part of Smart Transfer, so plan their redesign or a separate import from the start. Cost follows data volume, custom objects and integrations, so scope the work before you price it.

### Skipping the rehearsal

A single test data migration finds mismatched fields, broken associations, duplicates and formatting errors while they are cheap to fix. Data loss found in production is far harder to explain, because customers see it first.

### Treating go-live as the finish line

### Sales

Reps open the new system and find their accounts, deal history and notes where they expect them. They sell instead of re-keying data. Managers get pipeline numbers that match the forecast.

### Marketing

## Frequently asked questions

 How long does a Salesforce to HubSpot migration take?

A standard migration usually runs over several weeks rather than days, and a larger or messier org takes longer. A data audit and cleanup phase adds time up front but shortens the rest. Custom objects add design and testing. HubSpot says a sync itself can take several hours.
