If you lead revenue at a growing B2B company, a sales dashboard is the single screen that shows whether your sales team is on track to hit its sales goals and revenue targets. It turns sales data from your CRM into one clear picture of sales performance, and it answers one question every week: what should we do differently on Monday? For the full picture, read our complete guide to [revenue intelligence](https://www.finemediabw.com/blog/revenue-intelligence).

This guide is for CROs, sales leaders and sales managers, and for the sales operations and marketing leads who build the views. You get six steps with a finish line for each, the key metrics worth tracking and the mistakes that leave a dashboard unopened.

| **Sales Dashboard** A single view of live sales data, drawn from your CRM, that shows how the pipeline, the sales team and revenue are performing against targets. |
| --- |

## By the end you will have a dashboard your team opens every week

A good dashboard is small enough to read in five minutes and specific enough to change a decision.

- One written list of the decisions the dashboard must support.
- A short set of sales KPIs, each with a plain definition and a single owner.
- One view for sales leaders, one for sales managers and one for each rep.
- A review rhythm with a named person running it.

## What to have in place before you start

![Four layers stacked from the bottom, agreed deal stages, required fields, clean sales data and one owner, held together by agreed numbers.](https://www.finemediabw.com/hs-fs/hubfs/Blog/Analytics/Consideration/Sales%20Dashboard%20-%20How%20to%20Build%20One%20Your%20Team%20Will%20Use/ar05-sales-dashboard-foundations-blog-1600x900.png?width=1600&height=900&name=ar05-sales-dashboard-foundations-blog-1600x900.png)

A dashboard only shows what your CRM data holds. Close these gaps first, or every chart will argue with the last.

- **Agreed deal stages.** Everyone uses the same stage names and exit rules. The guide to [sales pipeline stages](https://www.finemediabw.com/blog/sales-pipeline-stages) shows how to define them so reports mean something.
- **Required fields.** Every deal carries an owner, an amount, a close date and a source.
- **Clean sales data.** Duplicates and stale deals are removed before you chart anything.
- **One owner for the dashboard.** One person approves changes, usually in sales operations.

Data quality is the usual blocker. Salesforce's 2024 survey of 5,500 sales professionals found that [only 35% completely trust the accuracy of their organization's data](https://www.salesforce.com/news/stories/sales-ai-statistics-2024/). A dashboard built on data nobody trusts only moves the argument onto a screen.

### Why pipeline health is the first view to build

A sales pipeline dashboard connects the deals in progress to the targets you set. It shows pipeline health early enough to act, and the sales funnel view helps you identify bottlenecks between stages. Everything else on the page explains why the pipeline looks the way it does.

## How to build a sales dashboard in six steps

![One route through six steps in three stages: plan the decisions, metrics and definitions, build the views and access, then run a regular review.](https://www.finemediabw.com/hs-fs/hubfs/Blog/Analytics/Consideration/Sales%20Dashboard%20-%20How%20to%20Build%20One%20Your%20Team%20Will%20Use/ar05-sales-dashboard-six-steps-blog-1600x900.png?width=1600&height=900&name=ar05-sales-dashboard-six-steps-blog-1600x900.png)

Work through these in order. Each step ends with what done looks like, and later steps depend on earlier answers.

### 1. List the decisions the dashboard must support

Start with decisions, not charts. A sales performance dashboard earns its place when it changes what someone does. Ask each audience what they decide every week.

A CRO decides where to add resources. A sales manager decides which deals to inspect and which reps need targeted coaching. A rep decides which account to call next.

Write each decision as a sentence, such as "Which deals need help this week?" Drop any decision no one can act on.

You are done when the list holds five to eight decisions, each with a named person who makes it.

### 2. Choose the sales metrics that answer them

Pick the fewest key performance indicators that answer your decisions. Sales metrics fall into three groups, and a balanced dashboard carries a few from each.

- **Activity:** calls, meetings and emails logged per rep, a view often called a sales activity dashboard.
- **Pipeline:** pipeline created, pipeline coverage, conversion between stages and sales cycle length.
- **Results:** closed deals, total revenue, win rate, average deal size and quota attainment.

Add customer metrics only where the sales team influences them, such as customer retention on renewals or customer lifetime value for existing customers. For a wider menu, see the guide to [revenue operations metrics](https://www.finemediabw.com/blog/top-revenue-operations-metrics-to-track).

If you sell subscriptions, add recurring revenue. If you track the cost of winning customers, add customer acquisition cost and set it beside customer lifetime value, which shows whether the spend pays back.

A good KPI is specific, measurable, achievable, relevant and timely.

Resist the long list. Common sales KPIs are easy to find, and every extra one dilutes the page. Tracking sales KPIs well means choosing the right sales KPIs for your sales process, not copying a template.

You are done when each decision maps to one to three metrics and the page holds no metric without a decision.

### 3. Define each metric and its source

Two people reading "pipeline" should get the same number. Write a definition for every metric: the formula, the CRM fields it uses, the date it counts from and who owns it.

Here is illustrative arithmetic, not a benchmark. A team closes 12 deals and loses 28 in a quarter. Win rate is closed won divided by all closed deals, so 12 divided by 40 is 30%.

Pipeline coverage is open pipeline divided by the sales target for the period. The guide to [pipeline coverage](https://www.finemediabw.com/blog/pipeline-coverage) explains how to set the ratio for your sales cycle.

Split win rate by customer segments to see where your sales team wins and where it does not. Quota attainment is closed revenue divided by quota, per rep. Sales cycle length is the days from creation to close, averaged over closed deals.

You are done when a one-page glossary exists and a new hire could rebuild any number from it.

### 4. Build one view for each role

Do not build one page for everyone. Build a view for each audience and keep each to a few charts.

- **Sales leaders:** total sales against the sales target, forecasted revenue, pipeline coverage and win rate. This is the executive view of the sales organization.
- **Sales managers:** team performance, deals by stage, stalled deals and activity per rep.
- **Sales reps:** my open deals, my quota attainment, my tasks and my closing dates.
- **Territory owners:** where reps own sales territories, add a view by territory.

Put the answer in the top left. Use a number for a total, a bar for a comparison, a line for a trend and a funnel for stage conversion. Skip decoration, because clear visualizations make complex data readable at a glance.

In HubSpot, you create a dashboard from Reporting, then Dashboards, then Create dashboard. HubSpot's [dashboard guide](https://knowledge.hubspot.com/reports/manage-your-dashboards) says to name it, choose who can access it and then add reports. Clone the first view and edit it for each role. For more on the tool itself, see the guide to [HubSpot dashboards](https://www.finemediabw.com/blog/hubspot-dashboards).

You are done when each role has its own view and can answer its decisions without scrolling.

### 5. Set access, filters and a refresh routine

Decide who sees what. Reps may see their own deals and the team totals, while sales managers see their reps and leaders see everything.

In HubSpot, access is set per dashboard. You can limit a dashboard to the owner and Super Admins, let everyone view it, or let everyone view and edit. Set the main dashboard as your default so it opens first.

HubSpot also keeps a History tab that shows who changed a dashboard and when. Use it when a number moves and no one knows why.

Check that every report reads from the same sales data and the same date range. Mixed ranges are the quickest way to mismatched totals.

Connect the dashboard to the data sources your team already uses, so the numbers stay accurate.

Train the team at launch. A short walkthrough of each view, with the decisions it supports, makes onboarding smooth.

You are done when each person sees the right view on login and the numbers match your glossary.

### 6. Review it on a fixed cadence and keep trimming

A dashboard no one discusses becomes decoration. Tie it to meetings that already exist.

- **Weekly:** the sales manager reviews pipeline movement, stalled deals and activity, as part of a [pipeline review](https://www.finemediabw.com/blog/pipeline-review).
- **Monthly:** the sales leader checks results against sales targets and reviews the forecast.
- **Quarterly:** sales operations removes unused charts, revisits definitions and checks that the views still match the sales process.

Track one thing about the dashboard itself: who opens it. A chart no one opens should go.

You are done when the first review is on the calendar, the weekly questions are written and someone owns the trim.

## Sales dashboard examples for every role

These sales dashboard examples cover most teams. They are illustrative layouts, not screenshots of any account.

A **sales pipeline dashboard** puts open pipeline by stage at the top, then created pipeline by month, stalled deals and the expected close dates for the quarter.

A **sales funnel dashboard** shows how many deals move from one stage to the next, which is where you identify patterns in drop-off.

A **sales performance dashboard** for managers puts quota attainment per rep, win rate per rep and activity next to each other, so you can tell whether a gap comes from effort or from conversion.

An **executive revenue dashboard** shows actual revenue against target, forecasted revenue, pipeline coverage and sales cycle length. The guide to [revenue forecasting](https://www.finemediabw.com/blog/revenue-forecasting) shows how to build the forecast it relies on. Together, leading indicators such as activity and lagging indicators such as closed revenue give leaders both the early signal and the result.

## What makes effective sales dashboards work

Effective sales dashboards share three traits. Each chart answers one question, every number follows the same definition and the data is current without anyone retyping it.

They also support sales reporting without replacing it. A sales reporting dashboard shows what happened this week. Sales analytics goes further and asks why, so you can develop sales strategies from evidence, not memory. A data driven team uses the dashboard to start that conversation.

## Mistakes to avoid when building a sales dashboard

Most unused dashboards share the same few faults. Check yours against this list.

- **Starting with the chart library.** Pick the decisions first, then the charts.
- **Tracking everything.** Twenty metrics hide the three that matter.
- **Undefined metrics.** If two reports show different pipeline totals, trust drops and the screen goes unread.
- **One view for all roles.** A rep and a CRO need different pages.
- **Counting activity as success.** Calls logged are an input, not a result. Show them next to outcomes.
- **No owner.** Without a named owner, definitions drift and old charts pile up.
- **Ignoring the update cost.** Salesforce's 2026 survey of 4,050 sales professionals found that [the average seller spends 40% of their time selling](https://www.salesforce.com/news/stories/state-of-sales-report-announcement-2026/). A dashboard that depends on manual entry takes more of that time.

## What you gain when this is done properly

![Three overlapping groups, sales, marketing and customer success, sharing the dashboard they all read.](https://www.finemediabw.com/hs-fs/hubfs/Blog/Analytics/Consideration/Sales%20Dashboard%20-%20How%20to%20Build%20One%20Your%20Team%20Will%20Use/ar05-sales-dashboard-team-gains-blog-1600x900.png?width=1600&height=900&name=ar05-sales-dashboard-team-gains-blog-1600x900.png)

A dashboard built around decisions saves time for every team that reads it.

### Sales gets fewer status meetings

Managers see stalled deals and sales activities without asking. Sales reps see their quota attainment and next actions, so one-to-ones start with coaching, not with reconstructing numbers.

### Marketing sees what happens after the handoff

Marketing sees which sources become closed deals and how long they take. That shows where to put budget, where the handoff needs work and which channels support revenue growth.

### Customer success sees what was sold

Customer success sees closed deals, their value and the promises made. The team can plan onboarding, protect existing customers and spot renewal risk earlier, which supports predictable revenue.

## Build the dashboard around the decisions

A sales dashboard works when it is built from decisions, defined in writing and reviewed on a schedule. Start small, give each role its own view and remove what no one uses.

Propello designs and builds connected go-to-market systems on HubSpot. If your sales data, stages and reports need to line up before you build the dashboard, an audit is the place to start.

## Frequently asked questions

What should a sales dashboard include?

Include the metrics that answer your weekly decisions: pipeline by stage, pipeline coverage, win rate, sales cycle length, closed revenue against target and quota attainment. Add activity measures for managers. Keep each role's view to a few charts, and leave out any metric without a decision.

What are the top five sales KPIs?

A common set is closed revenue against target, win rate, pipeline coverage, average deal size and sales cycle length. Which five fit your team depends on your sales process, so choose them by the decisions your leaders make each week.

What is the difference between sales metrics and sales KPIs?

Sales metrics are any measurements of sales activity or results. Sales KPIs are the few metrics tied directly to a goal, such as quota attainment or pipeline coverage. Every KPI is a metric, but most metrics should not earn a place on the dashboard.

How often should a sales dashboard be updated?

Let the data refresh automatically from your CRM, then review it on a fixed rhythm. Managers look weekly, leaders monthly and sales operations quarterly. If anyone types numbers in by hand, the dashboard will fall behind and lose trust.

Can you build a sales dashboard in HubSpot?

Yes. In HubSpot you create a dashboard under Reporting, name it, set who can access it and add reports from your CRM data. You can clone it for each role. Check HubSpot's dashboard guide for the current steps before you start.
