Check these four things first, because unreliable data only makes the wrong answer look official.

- **A CRM that records the full journey.** Contacts, companies, deals and lifecycle stages should be filled in consistently, because your funnel metrics read from them.
- **Agreed goals.** You need a written revenue target and a lead target for your marketing goals, so every indicator can be judged against something.
- **Tracking on your website and campaigns.** Form submissions, campaign sources and ad spend should already flow into the CRM.
- **An owner.** One person keeps the dashboard accurate and calls the review meeting.

## How to build a marketing KPI dashboard in seven steps

Each step ends with what done looks like, so you know when to move on.

### 1. Write down the decisions the dashboard must support

Start with questions, not charts: whether to move budget between channels, whether the sales team gets usable leads and whether the latest marketing campaign beat the last one.

List five to eight decisions, with the person who makes each one. Add the business goals behind them, such as total revenue this quarter or a lower cost of winning each customer. Then identify metrics that answer each decision.

You are done when each decision has an owner and a goal, and nothing on the list is a vanity number.

### 2. Pick one headline measure for each Loop stage

HubSpot publishes a 4 Rs Measurement Scorecard on its [Loop Marketing page](https://www.hubspot.com/loop-marketing). It gives each stage a headline metric: Remarkability for Express, Resonance for Tailor, Reach for Amplify and Regeneration for Evolve.

Use those four as the top row of your dashboard, above the conventional KPIs that your finance team already recognizes.

You are done when each stage has one named headline measure and one person responsible for it.

### 3. Choose the marketing KPIs for each stage

Match each stage to the indicators that show whether it works. Keep to three or four marketing KPIs per stage, and balance them across the customer journey, from acquisition and engagement to conversion and financial health.

**Express: is the story clear and aimed at the right customer?** HubSpot suggests tracking the ability to scale brand differentiation across teams and the improvement in creative quality. Add the share of new leads that match your ideal customer profile and the share of campaigns launched with a written brief. Both show whether the story reaches your target audience.

**Tailor: is the message landing with each segment?** HubSpot lists the percentage of content tailored by your ICP and other Loop inputs, and the time taken to create and publish content. Add the conversion rate and click-through rate for each audience segment, which are your core conversion metrics. Engagement metrics such as clicks and replies show whether the message holds attention along the customer journey.

**Amplify: are you reaching the right people at a sensible cost?** HubSpot lists AI share of voice, multi-channel content impressions and engagement, and conversion rate per channel. Add cost per lead for each channel, and set ad spend beside the leads generated so you can see what each dollar bought.

**Evolve: is each pass of the loop beating the last?** HubSpot lists the speed of your loop, the percentage improvement of learnings and outcomes, and customer pipeline performance. Add marketing qualified leads and sales qualified leads to show pipeline quality, then customer acquisition cost and customer churn rate to show what winning and keeping customers costs. Both point to where optimizing campaigns will pay off.

You are done when every KPI has a stage, an owner and a place in the CRM or analytics tools where its data lives.

### 4. Define each KPI in one sentence and set a baseline

A number without a definition becomes an argument. Write the formula and the source for each indicator and keep it beside the chart. The examples section below gives a plain definition of the most common ones to adapt.

Then set a baseline from the last full quarter and a target for the next one. HubSpot reports that [31.1% of marketers track return on marketing investment](https://blog.hubspot.com/marketing/optimizing-performance-metrics). That kind of KPI tracking is useful only if you know your own starting point.

You are done when every KPI has a definition, a baseline and a target, signed off by marketing and sales.

### 5. Connect the data and build each report

Your dashboard is a collection of reports, so build the reports first with the marketing tools you already use. HubSpot's [custom report builder](https://knowledge.hubspot.com/reports/create-reports-with-the-custom-report-builder) lets you analyze data from several HubSpot sources at once and combine marketing and sales activity with object data.

To start one, go to Reporting \> Reports, select Create, then Create report, and choose Custom report. Pick your data sources, add the properties you need as dimensions and measures, set filters and choose a chart type.

KPI and gauge charts suit a single headline number against a target, and line charts suit trends. If your site analytics sit in Google Analytics, check its traffic figures against the HubSpot report before you trust either.

You are done when each KPI from step 3 exists as a saved report that returns a number you can check against the CRM.

### 6. Assemble the dashboard and set the filters

Now put the reports together. HubSpot's [dashboard guide](https://knowledge.hubspot.com/dashboards/manage-your-dashboards) says to go to More \> Reporting \> Dashboards and select Create dashboard, then start from a blank dashboard or a recommended template. Name it and set who can see it.

Add each saved report through Add to dashboard, with the four stage headlines in the top row.

[Dashboard filters](https://knowledge.hubspot.com/dashboards/use-dashboard-filters) let readers narrow every report at once, for example by owner or by campaign. Quick filters pin chosen properties to the top, and the date range filter lets people compare periods without editing a report.

You are done when a new reader can open the dashboard, find the four stage headlines in five seconds and change the period without help.

### 7. Set the review rhythm and share the dashboard

A dashboard only changes results if people meet around it. Pick a weekly or every-two-weeks slot for the team and a monthly one for leadership, and ask the same questions each time: what moved, why and what do we change?

Reviews also keep the dashboard relevant as your goals evolve, and quick decisions let you adjust strategy early.

HubSpot lets you email a dashboard to people on a recurring schedule, with or without the current filters applied.

## Marketing KPI examples that belong on a B2B dashboard

Use these plain definitions so sales and marketing read each number the same way. Top-of-funnel measures such as traffic show awareness, and middle-of-funnel measures such as qualified leads and conversion show lead generation at work.

- **Customer acquisition cost (CAC):** sales and marketing spend in a period divided by the customers acquired in that period. A lower CAC means a more cost-effective way to win customers.
- **Customer lifetime value:** the revenue you expect from a customer over the whole relationship, often compared with CAC.
- **Conversion rate:** the share of visitors or leads who take the desired action, such as a form or a booked meeting. A low rate marks a page or offer that needs work.
- **Marketing qualified leads:** contacts that meet the criteria you agreed for sales follow-up.
- **Sales qualified leads:** contacts the sales team has accepted as worth a conversation.
- **Customer churn rate:** the share of customers who leave in a period. Pair it with customer retention for the full picture.
- **Marketing ROI:** net profit divided by cost, multiplied by 100. A positive result means marketing earns more than it costs, and comparing channels shows the most profitable tactics.
- **Return on ad spend (ROAS):** the revenue generated for each unit of ad spend.
- **Cost per click and cost per lead:** the cost of each ad click and of each new lead, which show where acquiring leads is cheapest.
- **Impressions and engagement rate:** how often content is displayed, and the comments, shares and other interactions it earns. Strong engagement suggests the audience connects with the message.
- **Traffic-to-lead ratio:** the share of site visitors who become leads.
- **Bounce rate and page load speed:** visitors who leave after one page, and how quickly pages load. Slow pages hurt user experience and engagement.
- **Click-through rate:** the share of people who click after seeing an email, ad or search listing.
- **Website traffic:** visits to your site. Read it beside conversion, since volume alone says little. Organic traffic is the part that arrives from search engine results.
- **Net promoter score:** a survey measure of customer satisfaction and customer loyalty, useful when you want customer feedback in a single number.

### Digital marketing KPIs for campaign performance

For paid and owned channels, judge campaign performance on cost and outcome together. A Google Ads account or any other ad campaign should show spend against the leads it produced, and the landing page it sends people to should show its own conversion rate.

Average engagement time and other user interactions show how relevant your content is, and they help explain why a page converts or does not. Treat them as supporting evidence for digital marketing campaigns, not headline numbers.

Compare ad creatives by the leads they produce rather than by clicks. Count social media campaigns and wider social media marketing efforts only when they connect to leads in the CRM. Judge SEO success by organic leads, not rankings alone.

## Mistakes that make a marketing KPI dashboard useless

- **Tracking everything.** Fifty tiles hide the five that matter. Keep the front page to the headline row and a few key marketing KPIs per stage.

- **Reading only the top of the marketing funnel.** Traffic metrics without lead quality, pipeline and customer retention tell half the story.
