If you lead revenue at a growing B2B company, an ideal customer profile template is the one-page form that turns your best existing customers into a written description of who to sell to. You fill it in from your CRM data, check it with customers and get the sales and marketing teams to sign it.

This guide is for CEOs, founders, CROs and revenue leaders, and for the marketing lead who completes the form. You get the fields to fill in, where each answer comes from and the mistakes to avoid. ## By the end you will have one signed profile your whole team uses

Plenty of teams carry a rough picture of their buyer in their heads and never write it down. A finished ICP template gives you something every team can point to, and because it fits on one page it is easy to keep current.

- One primary ideal customer profile (ICP) with a short list of fields, each filled in from evidence.
- A scoring system that sorts accounts into best fit, possible fit and poor fit.
- A short list of pain points and buying triggers in your customers' own words.
- A sign-off from the sales, marketing and customer success leads, with a review date.

## What to have in place before you start

Check these four things first. A template filled in from opinion is only a wish list.

- **A CRM with closed-won deals.** You need records of who bought, when, what they paid and how long the deal took.
- **Ten or more customers.** With fewer, patterns are guesses. Write the profile as a hypothesis and mark it for early review.
- **Retention or renewal data.** Customers who stayed and grew tell you more than customers who only signed.
- **Time with the people who talk to buyers.** Book a sales lead and a customer success lead for a working session.

### Know where a buyer persona fits

An ICP describes the company. A buyer persona describes the person inside it who researches and decides. You need both, in that order: the profile tells you which accounts to pursue, and a buyer persona tells you what to say to the people in them.

Fill in the ICP first, then write one persona for each role that influences the purchase. Product marketing and sales teams can both draw on those personas later.

### Why HubSpot asks for it first

HubSpot describes [Loop Marketing](https://www.hubspot.com/loop-marketing) as a four-stage framework: Express, Tailor, Amplify and Evolve. In Express, HubSpot says to use CRM data to define your ideal customer profile and create your Taste Profile, which it describes as a picture of your customer and your brand that gives AI the context to sound like you.

## How to fill in an ideal customer profile template in seven steps

Each step ends with what done looks like, so you know when to move on.

### 1. Pull your best customers from the CRM

Export every customer and sort by what matters to your business: the most revenue kept over time, speed of onboarding, expansion and referrals. Start from your current customers rather than prospects. Skip the biggest logos and look for your best customers, the ones that are profitable, stay and grow.

Choose the top ten to twenty. These top customers are your most successful customers, and every field in the template is filled in by looking for what they share.

You are done when you have a named list of best existing customers, with the CRM data behind each choice.

### 2. Record the firmographic fields

Firmographic data describes the company, while operational and situational attributes describe how it works today. Fill in a range for each field rather than a single number, and note how many of your best customers fall inside it.

- Industry and sub-industry.
- Company size and employee count.
- Revenue range.
- Geographic location.
- Tech stack, meaning the systems the account already uses.
- Ownership or stage, such as founder-led or venture-backed.

Add a field for each of the relevant characteristics your customer base proves, such as regulated sectors or multi-site operations.

You are done when every firmographic field holds a range backed by most of your best customers.

### 3. Record the buying fields

This is where the template differs from a simple company list. A data driven ICP rests on deal records and sales notes, and the buying fields describe how the account decides.

- Decision makers and job roles on the buying committee.
- Pain points, written as the customer would say them.
- Buying triggers, such as a new leader, a funding event or a system change.
- Sales cycles, meaning typical days from first contact to signature.
- Average deal size.
- Success criteria, meaning what the customer must see to call the purchase worthwhile.
- Buying behaviors, such as researching alone first or running a formal review.
- Budget and purchasing capacity, meaning whether the account can fund the purchase.
- Situational urgency, meaning the event that turns a problem into something to fix now.
- Goals, values and motivations, meaning the outcomes the buyers want and what they care about.

Behavioral data in your CRM, such as pages viewed and emails opened before a deal, can support these answers.

You are done when each buying field has an answer taken from at least three real deals.

### 4. Check the pattern with direct customer interviews

Records show what happened. They do not show why. Hold direct customer interviews with five or six of your best customers and ask what problem pushed them to look, who else was involved and what nearly stopped the purchase.

Run win and loss interviews as well: speak to one or two customers who left and a prospect who chose someone else. Their reasons mark the edges of your profile.

These conversations give valuable insights into purchasing decisions that records cannot show. Industry reports can fill gaps, but they never replace what your own customers say. Write down their exact words. They will feed your messaging in the Tailor stage.

You are done when you have changed at least one field based on what customers told you.

### 5. Add a scoring system

A profile that cannot be applied is only a document. A strong ICP is specific enough that two people scoring the same account reach the same answer. Give each important field a weight, then score accounts against it. A simple scoring system uses three bands: best fit, possible fit and poor fit.

Keep the ICP process light and the number of criteria small. Five to eight ICP criteria are easier for a team to apply than twenty. Decide which fields are hard filters, such as industry or company size, and which only add points.

Choose one primary ICP. If your data clearly shows a second group that behaves differently, create multiple ICPs and rank them, but never treat them as equal from day one.

Review the profile every quarter, and sooner if win rates shift noticeably. Once a year, audit whether it still predicts who buys and succeeds. Put both dates on the calendar in the same sitting.

You are done when a new account can be scored in a few minutes by someone who was not in the room.

### 6. Get sales, marketing and customer success to sign it

Share the draft with the leads of your sales teams, marketing teams and customer success teams. Ask each lead one question: which accounts on your list would you stop working if this profile were true?

Settle disagreements with evidence from the CRM, then record the date, the owner and a review date. A profile with one owner and a date is far more likely to stay in use.

You are done when all three leads have signed, and the same page is saved where every team can find it.

### 7. Hand the profile to the Express stage

Now use it. Load the profile into the place your campaigns start.

Then review it. Put a date on it, and reopen it every six months or after any big change in product, pricing or market. As your business evolves, your best customers will change, and so should the form.

You are done when the profile is the first thing on your next campaign brief, and the next review is on the calendar.

## A finished profile describes your best fit customers

Here is an illustrative example, invented for this guide and not a real company. It shows the level of detail to aim for, and it is the kind of customer profiling example worth copying.

- **Industry:** Business services firms with recurring contracts.
- **Company size:** 50 to 250 employees, with a revenue range set from your own best accounts.
- **Tech stack:** Uses a CRM, but sales and billing data sit in separate systems.
- **Decision makers:** Founder or CRO decides, head of operations influences.
- **Pain points:** "We cannot tell which leads turn into good customers."
- **Buying triggers:** A new sales leader, or a missed forecast.
- **Sales cycle:** Typically a few months, with two or three meetings.
- **Success criteria:** One shared view of pipeline within the first quarter.
- **Fit score:** Best fit means all hard filters match and most of the point-based fields match.

Ideal customer profile examples like this are most useful when you copy the level of detail and replace the content with your own evidence.

## Mistakes that weaken an ideal customer profile

Check your draft against this list before you sign it.

- **Writing it from opinion.** If a field cannot be traced to CRM data or an interview, mark it as a hypothesis.
- **Describing the customer you wish you had.** Many profiles are aspirational rather than evidence-based. Fill each field from what your customers actually did.
- **Using it only to include accounts.** A good profile also disqualifies. Without that, poor-fit leads stay in the pipeline and waste effort.
- **Describing everyone.** A profile that fits every company filters nothing. Narrow it until some accounts fall outside it.
- **Confusing it with total addressable market.** The market counts every company you could sell to. The ICP names the ones you should.
- **Confusing it with a buyer persona.** The company profile and the person profile are separate documents.
- **Using only revenue.** The biggest customers may also be the hardest to serve. Include retention and cost to serve.
- **Skipping the owner.** A profile no one owns drifts out of date within a year.
- **Treating it as finished.** Market trends shift, so review the template at a fixed interval.

Sales teams spend their time on high value accounts that match the buying fields, so qualification is quicker and conversations start with the customer's real pain points. ### Marketing gets a clear audience for every campaign

Marketing efforts and marketing campaigns can be aimed at the accounts that match, and messages can use the customers' own words. The profile also gives the Tailor stage a foundation for customer segments and the buyer persona work that follows.

### Customer success gets earlier warning and better handovers

Customer success can see which new accounts match the profile and which do not, and it plans onboarding accordingly. Its renewal and churn data also feed back into the next review, which keeps the profile honest.
