If you lead revenue operations, sales or marketing at a growing B2B company, a CRM migration can feel like moving house while still running the business. Reps keep selling, finance still needs the forecast, and every deal, contact and note in your old CRM has to arrive intact in the new CRM system.

A successful CRM data migration protects revenue when you treat it as a data project first and a software switch second. You audit what you hold, map every field, cleanse before you load, rehearse with a test migration and validate the result against the source. This article walks you through that sequence in seven steps.

## What you will have at the end

You will have a written CRM migration plan: an inventory of what lives in the legacy CRM, a decision on what moves and what stays behind, and a field mapping that your sales and finance leads have signed off. You will also have clean source data and a rehearsed cutover.

After go-live you will have validation results that match the old CRM, so the first forecast in the new CRM can be trusted. Your reps will also know what changed and who to ask, which is half of migration success.

## What to have in place before you start

Every CRM migration checklist begins with people and access, not with files. These five items stop most projects from stalling in week two.

### A migration team with named owners

Name one owner for the project, one for sales data, one for marketing data and one for finance. The migration team decides what counts as correct, so it cannot be left to whoever happens to hold the admin login.

Agree a communication plan at the same time: who tells the sales floor, and when, that the old CRM will go read-only.

### Admin access to both systems

You need admin rights in the source system to export everything, including custom objects and notes. You also need the right permissions in the new CRM. In HubSpot, importing records needs Import and Edit permissions for the object, per [HubSpot's import guide](https://knowledge.hubspot.com/import-and-export/import-objects).

### A full backup and a rollback plan

Back up the legacy database before you touch anything. Export every object and keep the files untouched. That backup is your restore point and your yardstick, because every record count and revenue total in the migrated data gets compared against it later.

Write the rollback plan now too: what you will do if validation fails and reps must return to the old CRM.

### Clear objectives and a scope

Poor planning and loose scoping sink more projects than technology does. Write down why you are moving, which pipeline and revenue totals must match afterward, and who signs off. ### An honest data quality assessment

Data quality sets the ceiling on trust. [Salesforce's 2024 State of Sales research](https://www.salesforce.com/news/stories/sales-ai-statistics-2024/) found that only 35% of sales professionals completely trust the accuracy of their organization's data. A migration copies whatever it is given, so poor data arrives faster, not better.

This CRM data migration process works for a spreadsheet move, a switch between CRM platforms or a merger of two CRM systems. Each step ends with what done looks like, so you know when to move on.

### 1. Audit your current data and take a complete inventory

Start with a data audit of the legacy CRM. List every object you use, such as contacts, companies, deals and tickets, plus every custom object. Note the record counts, the number of custom fields and the integrations that read or write data.

Record the data volume for each object. Large datasets change how you load, because they take longer and fail in more interesting ways than a few thousand rows do.

Data preparation is usually the longest phase of any move, so give this step real time. Look for the things that break quietly: duplicate contacts, missing owners, deals with no amount and fields nobody has filled in for years. That list is your first data quality assessment.

Done looks like this: a spreadsheet of every object, field, record count, integration and automation rule in the legacy system.

### 2. Choose a CRM migration strategy and decide what moves

Not everything deserves a seat in the new system. Decide which historical data you need for forecasting and customer context, and which belongs in an archive or data warehouse.

A useful rule is to migrate what your team will actually read or report on. Open deals, active customers, recent activity and closed-won history that feeds your revenue reports usually make the list. Ten-year-old email logs rarely do. Legacy data you leave behind stays in the backup.

Then pick the CRM migration strategy. A big bang moves everything inside one migration window, such as a weekend. A phased move brings objects across in stages. A mid-market migration with a single pipeline often suits the first, while enterprise migrations with many integrations tend to need the second.

Done looks like this: a signed scope that names what moves, what is archived, the strategy you chose and a plan for each data set and integration.

### 3. Map objects and fields from the old CRM to the new one

Data mapping is where most revenue data gets lost. Build a field mapping table with four columns: source field, target field, format and owner of the decision.

Compare your data model with the data model of the new CRM system. Mapping conflicts come from differing models: objects, required fields and picklist values rarely line up one to one. Note any transformation needed, such as converting date formats, currency values or free text into picklist options. Custom fields may need a new home, and complex custom objects may need redesign.

Map pipelines and stages explicitly. Every stage needs a written meaning before you carry deals across, or two reps will read the same stage two ways.

Check the target's formatting rules too. HubSpot expects a header row where each column maps to a property, accepts CSV, XLSX and XLS files, and needs UTF-8 encoding for non-English characters, according to [HubSpot's import file guide](https://knowledge.hubspot.com/import-and-export/set-up-your-import-file).

Done looks like this: every source field has a target, a format rule and an owner, and nothing is left on "figure out later".

### 4. Cleanse and deduplicate the source data

Data cleansing happens before the load, in the source system or in a staging file, never after. Merge duplicate records, standardize formats, fill the required fields and remove records that nobody will miss. Cleanup after the load costs far more than cleanup before it, and clean data also loads faster.

Decide which record survives when two conflict. Write the rule down: the newest activity, the most complete record or the one tied to an open deal.

Give every record a stable legacy ID that travels with it. That ID lets you trace any migrated record back to the source, and it makes deduplication in the new CRM far easier.

Finish by choosing a unique identifier for matching. In HubSpot, contacts can match on email, companies on company domain name and any object on Record ID, as the import file guide explains.

Done looks like this: data preparation is complete, duplicates are resolved by written rules and every record carries a legacy ID.

### 5. Run a test migration and fix what breaks

Never make your first load the real one. Run a test migration into a sandbox or a small slice of production, using real records from every object.

Choose your CRM migration tool at this point. A native data import wizard handles files well. Dedicated migration tools or the CRM API suit larger volumes and complex custom objects. Pick the lightest CRM data migration tool that carries your mapping without manual patching.

Then check the results. HubSpot's import offers three methods: create and update, create new records only, or update existing records only. It also lets you review import errors and edit errored values before you finish, per the import guide.

Two traps appear in almost every test. Blank cells never clear existing values in HubSpot, so an update will not remove stale data. And associations need identifiers for both records in each row, or the import creates duplicates, according to the import file guide.

Bring a few reps and a finance lead into user acceptance testing. They know which deals and accounts should look right and will spot problems a script will not.

Done looks like this: a full rehearsal import with a list of defects, each fixed and retested.

### 6. Freeze, load and run the final delta migration

Pick the cutover day with sales leadership, away from quarter end. Announce the freeze, then export the latest state of the source system and run the baseline load.

Records change while you work, so run a final delta migration for anything created or edited since the baseline export. Keep the freeze short so reps are never without a working system.

Load in dependency order: companies and contacts first, then deals, then activities and anything that attaches to them. Parents before children avoids orphaned records and protects relationship integrity, because each record can find the parent it belongs to.

Before reps log in, switch off or rebuild the automation rules and integrations you inventoried in step 1. Old workflows firing on freshly loaded records are a classic way to email customers by mistake.

Done looks like this: the new CRM holds the baseline and the delta, the legacy system is read-only and the integrations point at the new system.

### 7. Validate the migrated data and support adoption

Validation proves the move worked. Compare record counts for each object against the source backup. Reconcile open pipeline value, closed-won revenue and the number of deals by stage. Matching totals are your evidence of data integrity.

Spot-check the relationships. Open a sample of companies and confirm that the right contacts, deals and notes sit under each one. Look for missing records and for duplicate records created by the load, and run the key workflows end to end to confirm they fire as designed.

Then protect user adoption. Involve end users early, and start role-specific training weeks before go-live, not in a few hours the day before launch. Keep a channel open for questions and watch usage in the first weeks. Change management matters as much as the data: a perfect migration that nobody trusts still fails.

Keep the old system in read-only mode for a while after go-live, and retire it only after the first full reporting cycle matches. Then set data governance for the new CRM, with named owners and a regular review, so quality does not decay.

Moving dirty data into a clean system gives you a clean-looking mess. Cleanse first, then load. New CRM software will not repair what the old one let slide.

### Skipping the test migration

A single rehearsal finds field mismatches, broken associations and formatting errors while they are cheap to fix. Teams that go straight to production discover the same problems in front of customers.

### Migrating every historical record

More data means more mapping, more testing and more noise in your reports. Migrate what the business will use and archive the rest where it can still be searched.

### Forgetting automations and integrations

Workflows, scoring rules, forms and connected tools hold business logic that no export contains. Inventory them early and rebuild them deliberately.

### Treating go-live as the finish line

Reps open the new CRM and find their accounts, deal history and notes where they expect them. They spend time selling instead of re-entering data or hunting through the legacy system. Managers get pipeline numbers that match the forecast.

### Marketing
